Points Scored Is the Wrong Question
Sort any set of projections by raw total and quarterbacks own the top of the list. They throw for thirty scores and run for a few more; nobody else touches the ball as often or scores as many ways. And yet experienced managers routinely let eight or ten of them go before taking one, which looks irrational until you notice that raw totals are answering a question nobody asked. You are not trying to accumulate points in the abstract. You are trying to beat one specific opponent each week, and what decides that is how much better your starter is than what your opponent could have had for free.
Joe Bryant put this into the fantasy vocabulary in the mid-1990s and the formulation has not needed improving since: the value of a player "is determined not by the number of points he scores. His value is determined by how much he outscores his peers at his particular position." Everything else in this guide is bookkeeping on that sentence.
Replacement Level, Defined Precisely
Replacement level is the production you could get at a position without spending anything meaningful to get it — the last player at that position who will realistically be starting somewhere in your league. Below him, nobody is starting anyone; those players are on benches and waiver wires, freely available, worth roughly nothing. A player's value over replacement is simply his projected total minus that baseline player's projected total, and the reason it works is that the subtraction is done in the only currency that decides matchups.
Finding your baseline is arithmetic, not judgment. Multiply the number of teams by the number of players each team must start at that position, and count that far down the list. Twelve teams each starting one quarterback means twelve quarterbacks are employed on any given Sunday, so the twelfth is your baseline. Twelve teams each starting one tight end gives you the twelfth tight end. Running back and receiver need one extra step because of the flex, which pulls additional players from both pools — spread a twelve-team league's flex spots across the two positions and the baselines land somewhere near the thirtieth back and the low forties at receiver.

The bar is your baseline player. Everyone below him is free, which is why depth — not talent at the top — sets what a position costs.
Working It Through
Say the top quarterback on your board projects for 330 points and the twelfth for 265. His value over replacement is 65. Now say the top tight end projects for 210 and the twelfth for 105 — a considerably smaller player by raw total, worth 105 over his baseline. The quarterback outscores the tight end by 120 points on the season and is worth roughly forty percent less to your team, because taking the quarterback saves you 65 points relative to doing nothing and taking the tight end saves you 105.
That inversion is the entire payoff of the method, and it is not a quirk of the numbers I chose. It falls out of the shape of the positions. Quarterback production is densely packed — the gap between the best and the twelfth-best is narrow because every team employs a starter who throws all game. Tight end production is not: a handful of them are used like receivers and the rest are blockers who catch three passes a week, so the drop from the top of that position to its baseline is a cliff rather than a slope. Scarcity is not about how good the best player is. It is about how bad the alternative is.
This Is Why "Wait on Quarterback" Became Conventional Wisdom
In a single-quarterback league, twelve of the roughly thirty-two starting quarterbacks in professional football are employed at any moment. You are drawing from the top third of the position, which means the free version of a quarterback is genuinely good — and every point of that quality is subtracted from what an elite one is worth to you. The same arithmetic run on running back finds a baseline near the thirtieth back, deep enough that the replacement is a committee piece or a backup, and the subtraction barely dents the top of the position.
Change the lineup requirement and the conclusion reverses immediately. In a superflex or two-quarterback league, twenty or more quarterbacks start every week, the baseline falls off the end of the position's usable supply, and the same elite quarterback suddenly carries an enormous edge over a replacement who is a genuine backup — which is why superflex drafts look nothing like the ones you are used to. Nothing about the players changed. One number in the settings did.
Your Baseline Belongs to Your League
- •League size. Ten teams versus fourteen moves every baseline by several ranks, and the shallower the league the more generous the free option — which compresses the value of everyone above it.
- •Flex count. Each additional flex spot deepens the running back and receiver baselines without touching quarterback or tight end, quietly making the two deep positions scarcer relative to the two shallow ones.
- •Scoring rules. A point per reception lifts pass-catching backs and slot receivers relative to their baselines; a tight end premium can move that position from a cliff to a slope. Six-point passing scores flatten the quarterback distribution further still.
- •Starting requirements you did not notice. Leagues that require two tight ends, or a second quarterback, or that forbid a quarterback in the flex, all rewrite the arithmetic before a single pick is made.
The consequence is the reason this guide exists at all. A cheat sheet downloaded from anywhere was computed against somebody else's baselines, and value over replacement is precisely the quantity that does not survive the move between leagues. Everything else on a ranking sheet — who is good, who is healthy, who has a role — travels fine. The prices do not, which is worth keeping in mind when you read your own settings before drafting.
Where the Method Breaks Down
Value over replacement inherits every weakness of the projections it consumes, and there is no way around that. Feed it numbers that are half noise and it will return confident-looking prices built on half noise, complete with decimal places — which is why it belongs next to an honest understanding of what projections can and cannot know rather than in front of one.
It is also static in a way live drafts are not. The arithmetic assumes you will end up with the baseline player if you pass, but a run at a position can strip four starters off the board between your picks, and the version of the calculation you did on Tuesday no longer describes the room. And it says nothing at all about week-to-week variance, injury risk, or how a player is used — three things that decide seasons and none of which appear anywhere in a season-long point total.
How to Actually Use It on Draft Night
Not as a script to read from, top to bottom. Used that way it produces strange rosters, because it will happily tell you to take the fourth tight end in the third round and has no idea that eleven receivers are about to disappear. Use it instead as the tiebreak you reach for when two players you would be happy with are both sitting there — which is most picks after the third round. Ask which one is further above his own position's free alternative, and take that one.
It also pairs naturally with the two tools most people already use. Tiers tell you where the meaningful drops are within a position; value over replacement tells you how those drops compare across positions. ADP tells you what the market is charging; value over replacement tells you what you think it is worth. Where those two disagree is where drafts are actually won, and having a number behind the disagreement is a good deal better than having a feeling.
